How Chinese LVL Factories Manage Product Quality Using Work Instructions

In manufacturing, product quality stability largely depends on operational consistency. If each worker operates differently, product quality will naturally vary. A number of LVL (Leadership in Manufacturing) factories in China are using the simple yet effective tool of "work instructions" to ensure that every worker "follows the standard," thereby guaranteeing stable and reliable product quality.

 

1. The "Uncertainty" of Experience-Based Operations

"Old Zhang does this process the best; he could do it with his eyes closed." This is a common saying in many factory workshops.

But problems arise: What happens when Old Zhang retires? How long will it take for new workers to reach Old Zhang's level? Why does Old Zhang do the same process well, but Young Li has problems?

  • The drawbacks of "experience-based operation" are obvious:
  • Product quality depends on individual skills, not systemic assurance.

"Our work instructions are short," said a production supervisor. "Each process is only 1-2 pages long, with photos and key parameters. New workers can learn how to do it after reading it once."

 

3. Ensuring "Following Standards"

With work instructions in place, how do we ensure workers "follow standards"? Some factories have adopted the following measures:

  • Pre-job training: New workers must study the work instructions for their assigned position and pass a practical assessment before starting work.
  • On-the-job spot checks: Quality inspectors or team leaders conduct random checks on workers' operations, verifying compliance with the work instructions.
  • Operation records: Operation parameters (temperature, time, pressure, etc.) for each key process must be recorded for traceability.
  • Regular updates: If better operating methods are discovered, the work instructions are updated promptly, and workers are retrained.

"We have an 'Operational Consistency Check' system," said a quality control manager. "We randomly check several positions each week to see if workers' operations are consistent with the work instructions. Any discrepancies are corrected on the spot and reported at the pre-shift meeting."

 

4. The Value of "Work Instructions"

The changes brought about by work instructions are tangible:

  • New workers learn quickly: Previously, new workers needed several months of training with a mentor before they could operate independently. Now, with work instructions and hands-on training, they can learn in one to two weeks.
  • Minimally volatile quality: Consistent operating methods for each worker naturally lead to stable product quality.
  • Traceable problems: When problems occur, the work instructions and operation records can be compared to quickly pinpoint the source of the problem.
  • Continuous improvement: Work instructions are not static; better methods can be discovered and updated promptly, enabling continuous improvement.

"Previously, the pass rate fluctuated wildly," said a quality supervisor. "Now it's much more stable, and customer complaints have decreased. The work instructions, though simple, have had a significant effect."

 

5. From "Work Instructions" to "Quality Culture"

Work instructions are merely a tool; the more important aspect is the "quality culture" behind them:

Respect for Standards: Workers realize that "following the standards" is not a constraint, but the foundation for ensuring product quality.

Proactive Improvement: Workers not only "follow the rules," but also think about "whether there are better methods" and proactively offer improvement suggestions.

Team Collaboration: Team members remind and check each other to ensure everyone operates according to standards.

"Our goal is not to turn workers into robots," said a factory manager, "but to make every worker understand 'why we do it this way,' and then consciously operate according to the standards. When workers internally accept the standard, quality is guaranteed."

 

Work instructions are not some sophisticated management tool, but a simple method of "fixing good practices." When LVL factories in China are willing to spend the time writing down, drawing out, and teaching the standard operating procedures for each position to every worker, they are establishing not only operational "standards" but also a "bottom line" for quality. This approach of "managing quality with standards" is the foundation for Chinese manufacturing to become stable and reliable.
